Decision points: path (week 0), tier thresholds (week 2), auction split confirmation (week 2), payment provider (month 2), scale-up (month 3). Timings reflect a standard pilot scope and shift with the club's own approval cycles.

Success criteria, agreed in advance

Targets are set with the club against its own baseline. These are the measures we are judged on, not guaranteed outcomes.

  • A target number of followers of the club world.
  • A target weekly active share of those followers.
  • At least one completed signed-item auction.
  • At least one sponsor package priced on real measurement.
  • A defined revenue-per-engaged-fan figure the club is willing to be judged on.

What we need from the club to start

Everything else is on us. This list is the whole critical path.

  • A commercial contact and a technical contact.
  • Chosen path: white-label world, connected app, or start white-label and connect later.
  • Brand assets: crest, colour values, typography, cover imagery, tone-of-voice notes.
  • Staff list with intended roles.
  • Audience baseline: reachable supporters, database size, current conversion data if available.
  • Decisions on membership tiers and what each tier unlocks.
  • Named charity partners.
  • Payment and payout provider preference, plus the finance contact.
  • If path two: the ticketing, CRM or app owner and an API contact.
  • Legal contact for the DPA and data-protection review.
  • Which audiences launch first: first team only, or first team plus academy, women's team or legends.
  • Agreed pilot success criteria.

Requires the club's decisions or providers before go-live: payment provider and payout account, ticketing or CRM credentials, a verified sending domain for transactional email, SMS/OTP and push provider keys, named charity partners and accounts, final tier thresholds and reward catalogue, production-quality brand assets, legal sign-off and DPA, the agreed auction split, the agreed commercial rate for club-led lines, and moderation and age-gating rules for academy audiences.
